Day Zero: Audit & Setup

Before the 30-day clock starts, we complete the audit. This is non-negotiable — you can't fix what you haven't measured. The audit produces the health scorecard and identifies the specific issues we'll address in the playbook.

Week 1

Stop the bleeding.

The first week is about quick wins and establishing presence. Members should notice something has changed within 48 hours.

Days 1–2

Quick Wins & Immediate Presence

Implement all 3 quick wins from the audit (onboarding, channels, resources)
Introduce ourselves in the community as the new community lead
Respond to every unanswered question and open thread from the past 7 days

Week 2

Build the rhythm.

Week 2 is about establishing recurring rituals. Communities thrive on predictability — members need reasons to come back at regular intervals.

Days 8–10

Launch Recurring Events

Launch first weekly recurring event (AMA, office hours, show-and-tell, or roundtable)
Create a content calendar for the next 3 weeks — topics, prompts, and events
Start a "Member Spotlight" series — highlight one active member per week
Establish a weekly discussion prompt (e.g., "Friday Wins" or "Monday Goals")

Activate the Silent Majority

Identify the "lurker" segment — members who joined 30+ days ago but haven't posted
Send personalized re-engagement DMs to top 20 lurkers with a specific question or invite
Create low-barrier participation moments (polls, reaction-based questions, "hot takes")
Introduce a feedback channel or "Suggestion Box" — give silent members a voice

Empower the members.

A sustainable community isn't powered by the team alone. Week 3 is about turning your most engaged members into community leaders.

Days 15–18

Champions Program

Identify 3–5 potential community champions based on engagement data from Weeks 1–2
Reach out personally — acknowledge their contributions, invite them to a beta champions group
Give champions special roles, early access to features, or direct line to the founding team
Create a private champions channel for feedback, strategy input, and recognition

Content Engine & Product Feedback Loop

Launch a member-led content format (user showcases, tutorials, tips threads)
Set up a structured feedback loop — route community insights to the product team weekly
Create a "Feature Request" or "Ideas" board with voting and transparent status updates
Document the top 10 recurring questions and create an FAQ or knowledge base
Deliver Week 3 report: champion program progress, content metrics, product feedback summary
